Step 1: Scope before you search
Write down the tasks you want to hand over, roughly how long each takes, and how often they happen. This one page becomes your job description, your trial brief, and your yardstick for whether the arrangement is working.
Be specific. “Help with admin” attracts everyone and suits no one. “Twelve hours a week of inbox triage, calendar management and meeting preparation, UK hours” attracts the right person immediately.
Step 2: Choose your hiring route

Step 3: Interview for judgement, not just skills

Ask about communication habits too — how often they check in, how they flag a problem, what they do when they are stuck. Remote work lives or dies on this.
Step 4: Trial with real work
Run a paid two-week trial on genuine tasks from your scope document. Mock exercises tell you very little; a real inbox tells you everything.
Judge three things: accuracy, communication, and how much correction the work needed by the end of week two compared with week one.
Step 5: Onboard and delegate properly
Give access on day one — calendar, inbox, files, tools. Record short walkthroughs instead of explaining twice. Agree a weekly check-in for the first month, then taper it as trust builds.
Expect the first fortnight to cost you time. From week three onwards, a well-onboarded assistant should be giving hours back every single week.
