Start with the decision, not the data

Most market research fails because it begins with “let's find out about our market” rather than “we need to decide whether to launch this, at this price, to these people.” The first produces a slide deck; the second produces an answer.

Write the decision down before any research begins, along with what evidence would change your mind. Research that cannot change a decision is entertainment.

What you can learn for free

Competitor websites tell you positioning, pricing tiers, and who they are targeting. Review sites tell you what customers complain about — which is usually a more honest product brief than anything a competitor publishes.

Public statistics fill in the market size and demographics. Government data sources are free, reliable, and badly underused by small businesses simply because nobody has the hours to go and read them.

This is genuine work, but it is structured work — the kind that can be handed to a researcher with a clear brief and returned as a two-page summary rather than a folder of tabs.

Asking your own customers well

A short survey to existing customers beats a long survey to strangers. Five questions, answerable in two minutes, focused on one decision. Avoid leading questions — “how much would you pay for this excellent new feature?” tells you nothing.

Interviews are better still. Six honest conversations with real customers will usually surface the same three themes, and those themes are more useful than a hundred survey rows about satisfaction in general.

Turning findings into a decision

The output should fit on one page: what we asked, what we found, what we recommend, and how confident we are. Everything else belongs in an appendix nobody will read unless they disagree.
